4x4 Discussion: Approach to Quarterly Performance Reviews

This article provides an overview of the 4x4 Discussion, an approach to performance management. Moving beyond traditional annual performance reviews, the 4x4 Discussion offers a structured yet flexible framework for quarterly conversations between managers and team members, focusing on performance, alignment with company values, future goals, and professional development.

We believe in fostering continuous dialogue and feedback to support our teammates' growth and success. The 4x4 Discussion model is designed to encourage productive and meaningful conversations about performance and development, ensuring that teammates are aligned with company values and objectives while also focusing on their future growth and opportunities.

Components of the 4x4 Discussion

Reflection:

The first component involves a reflective conversation about the past quarter. Managers and teammates discuss achievements, challenges, and learnings, providing an opportunity to celebrate successes and identify areas for improvement.

Company Values:

This part of the discussion assesses how the teammate's work and behavior align with Trace3's core values. It's a chance to reinforce the importance of these values in everyday actions and decision-making processes.

Looking Forward:

Focusing on the upcoming quarter, this component sets the stage for discussing future goals and objectives. Managers and teammates collaborate to establish clear, achievable targets that contribute to both team and company-wide goals.

Development:

The final component centers on the teammate's professional development and growth opportunities. This conversation aims to identify areas where the teammate seeks to grow, potential challenges they might face, and the resources or support they need to achieve their development goals.

The Four Simple Questions:

Each quarter, managers ask team members four simple yet powerful questions that correspond to the 4x4 framework. These questions are designed to open up dialogue, foster understanding, and create actionable plans for performance and development.

Benefits of the 4x4 Discussion

Continuous Feedback:

Regularly scheduled discussions ensure that feedback is timely, relevant, and actionable, avoiding the pitfalls of annual reviews that often reflect outdated information.

Alignment with Company Culture:

The focus on company values promotes a culture where these principles are lived out daily, contributing to a positive and cohesive work environment.

Personalized Development:

By discussing development goals quarterly, teammates receive the support and resources they need to grow professionally, keeping them engaged and motivated.

Goal Clarity:

Regular check-ins provide clarity on expectations and goals, allowing for adjustments based on changing priorities or challenges encountered.
